The Problem
Dream11 dominated ($8B valuation) but 5% of users generated 95% of GMV, with Rs 500 digital CAC. Google Play blocked fantasy apps. Target Bharat audience had no bank accounts or UPI. ShareChat's 160M+ MAU platform needed revenue beyond advertising.
The Bet
Flip the script: target only the top 5% high-value players through offline channels with better economics — 12% commission (vs Dream11's 15%), ~Rs 100 CAC (5x cheaper). Use the same retail network to enable virtual rooms recharges for ShareChat's core platform.
The Approach
Built 10,000+ retail outlets (telecom model: 10 RBMs → 10-15 TSMs → ~10 executives per TSM). Spec'd consumer features (fantasy contests, scoring, payouts in 13 languages). Designed distributor economics: 100%+ annual ROI vs traditional 20-25%. Built analytics infrastructure (CM1/CM2 models, dashboards) during BA phase.
The Outcome
30Cr monthly GMV with CM1/CM2 profitability. Retail network became primary revenue channel for ShareChat's virtual rooms. Promoted from BA to PM in ~1.5 years. Resigned Oct 2022 to found ShopClips.
